As online demand grew, Chemist Warehouse wanted to fulfil orders closer to customers without adding operational complexity. By consolidating fast delivery with Rendr from Australia Post, the retailer simplified processes and spread fulfilment across its national network, without creating dedicated eCommerce fulfilment roles in stores.
Key points
- Rendr gave store teams one platform and one fast-delivery workflow, reducing operational complexity.
- Chemist Warehouse shifted from a centralised model to one where online orders could be fulfilled from around 550 stores.
- Better delivery orchestration expanded coverage and created new insights for network planning and growth.
For many retailers, decentralising fulfilment sounds simple in theory but difficult in practice. Expanding fulfilment across hundreds of stores can create new operational demands and increase training requirements.
This was the challenge Chemist Warehouse faced. The retailer wanted to move beyond a centralised fulfilment model and use its extensive store network to get products closer to customers. The goal was clear: create a faster, more scalable fulfilment model without making life harder for store teams.
With Rendr supporting its decentralised fulfilment model, Chemist Warehouse achieved both.
The need for a new fulfilment model
Historically, Chemist Warehouse’s online orders were fulfilled through a central distribution centre in Preston, Victoria, supported by a small group of fulfilment stores. While this model supported eCommerce growth, it concentrated large volumes of orders into a limited number of locations.
As customer expectations for faster delivery continued to rise, the business saw an opportunity to fulfil online orders directly from stores located closer to customers.
The vision was to transform hundreds of stores into fulfilment points while keeping operations simple for franchisees and store teams.
“We can’t ask stores to do more than they’re already doing, so simplicity is key,” notes David Brennan, General Manager, Supply Chain Transformation at Chemist Warehouse.
How Rendr helped simplify fast delivery
Before consolidation, Chemist Warehouse offered same-day delivery through multiple providers. While customers benefited from fast delivery options, managing multiple delivery pathways created additional complexity.
The business consolidated its fast delivery offering through Rendr by Australia Post, creating a single workflow for stores.
What changed for store teams?
Instead of deciding between multiple providers and processes, orders arrived with clear delivery instructions through one platform. Teams simply picked, packed and handed the order to the nominated driver.
“There’s now one path for fast delivery. The order comes in and says, you’re giving it to this driver, that’s it,” says Brennan.
This simplicity became a critical success factor. Store teams were already managing busy retail environments. The fulfilment model needed to fit within existing workflows rather than introduce new ones.
Integrating decentralised fulfilment into store operations
One of the most significant outcomes of the transformation was that Chemist Warehouse did not need to create dedicated eCommerce fulfilment roles in stores.
Fast delivery and eCommerce fulfilment became part of the existing responsibilities of store teams, and the retailer was able to support an additional sales channel through existing store workflows.
The result was a scalable operating model that integrated fulfilment into day-to-day store operations.
From 12 stores to a national delivery footprint
The scale of the transformation is substantial.
Previously, orders were fulfilled from centralised distribution centres and around 12 stores. Today, online orders could be fulfilled from around 550 Chemist Warehouse stores across Australia and New Zealand.
Why is spreading fulfilment across more stores important?
Decentralised fulfilment distributes workload more evenly. Instead of a handful of locations processing thousands of orders, fulfilment volume is shared across hundreds of stores, reducing pressure on individual sites while bringing inventory closer to customers.
This approach also improves flexibility. Chemist Warehouse can use fallback stores for specialised orders or locations with stronger fulfilment capabilities, creating resilience across the network.
What were the benefits for customers?
Decentralised fulfilment supports faster and more convenient delivery experiences because orders can be sourced from nearby stores. With Rendr and Australia Post's fast delivery network, Chemist Warehouse has expanded fast delivery coverage to 98% of Australia and New Zealand.1
The business has also observed strong customer uptake during fast-delivery campaigns, particularly when delivery incentives are offered through brand partnerships.
Importantly, customers gain greater choice. They can select the fulfilment option that best suits their needs, whether that's fast delivery, standard delivery or Click and Collect.
What comes next for eCommerce retailers?
Chemist Warehouse's experience highlights a broader shift occurring across retail. Store networks are no longer just sales channels. They are becoming fulfilment assets that help retailers improve delivery speed, expand reach and create more resilient operations.
What other retailers can learn from this approach
Successful decentralisation depends on simplicity. Technology should remove complexity, not add it. The easier it is for store teams to fulfil orders within existing processes, the faster a retailer can scale its omnichannel operations.
Rendr's delivery orchestration capabilities also provide another advantage: visibility. Delivery network data can reveal areas where customer demand is growing and where additional store locations could support future growth.
As David Brennan notes, “It will show where we’ve got a gap because customers are getting deliveries instead of going into store.”
For Chemist Warehouse, decentralised fulfilment is about more than faster delivery. It's about creating a scalable operating model that supports growth while protecting the experience of store teams.
By consolidating delivery processes and enabling fulfilment from across the store network, the retailer has demonstrated how fulfilment can scale within existing store operations.
